Red / yellow / green

Red: hiring fire, medical, credit, legal sign-off, anything you cannot reverse. Yellow: customer mail, policy answers, public posts — draft allowed, human required. Green: internal summaries you will still skim.

Write the gate or it does not exist

Put the colours in the team SOP, not in one person's head. Name the approver role. Log that they clicked yes. A gate you cannot audit is a story you tell yourself.

Where AI must not decide

If a mistake harms a person's livelihood, body, or rights, the model does not get the last word. This is not anti-AI. It is how you keep using it on Friday after a scare.

Worked example

The refund draft

Green: summarise the ticket. Yellow: draft the refund email. Red: issue the refund. Same assistant, three colours. Teams that skip the red line meet their lawyer. Teams that keep it meet their week.
